I set up a simple cadence: automated check-in emails at Day 30, Day 60, and Day 90. Not sales emails. Value emails. "Here's what you've accomplished so far." "Have you tried [feature]? It's perfect for [use case]." "You've been with us 90 days—here's a quick win to level up." The goal was to surface value they might have missed. Month 5 — Scale what works (3.8% → 3.3%)

Double down on highest-ROI tactics

Dunning, cancellation flows, and health-score-based outreach had driven 80% of our improvement. I automated more of the playbooks. At-risk segments (health score below 40, no login in 7 days, incomplete onboarding) now triggered specific email sequences without manual intervention. I documented the playbooks so I could hand them off if we ever hired. Refine ICP to acquire better-fit customers upstream

What didn't work (and what we'd do differently)

Discounting was counterproductive

We tested aggressive discounts to save at-risk customers. 50% off for 3 months. 30% off for 6 months. The save rate looked good—until we looked at retention. Paddle's data is clear: discounted customers have 2x the churn rate of full-price customers. Discounting reduces LTV by 30%+. Over-automating too early

Lesson: automate the repeatable parts, but keep a human touch for at-risk accounts.

Ignoring the "switched to competitor" segment

18% of churners said they switched to a competitor. I initially wrote them off as "lost causes." Later, we added a win-back sequence specifically for them: "We've added [feature]—here's how we compare to [competitor] now." We won back a handful. Not many, but enough to justify the effort. We should have done it sooner.

The competitor win-back sequence was three emails. We'd ask in the exit survey which competitor they switched to (optional field). If they said "Asana" or "Monday" or "Notion," we'd send a comparison email: "We heard you switched to [X]. Here's what we've added since you left—and how we compare to [X] for freelancers." Lessons learned: Focus on the 20% of tactics that drive 80% of results. For most early-stage SaaS, that's dunning + cancellation flows + onboarding fixes. Groove reduced churn from 4.5% to 1.6%.
